How our 4-person agency now produces content for 12 clients

A small marketing agency's AI content system that tripled output without a single new hire

The problem

A four-person marketing agency in Leeds was maxed out at four retainer clients. Each client needed: a content calendar, weekly social posts across 2-3 platforms, monthly blog posts, monthly performance reports, and quarterly strategy reviews. The team was working 50-hour weeks and turning down new business.

Hiring was not an option. Margins on retainer work are tight enough with four people. Adding a fifth would have meant winning two more clients just to break even on the salary. The constraint was not talent. It was time.

The system

Content calendars from client briefs (ChatGPT)

Every client engagement starts with a brand brief: tone of voice, key themes, target audience, content pillars, important dates. Previously, building a monthly content calendar from this brief took 3-4 hours per client.

Now, the brief goes into ChatGPT with this prompt:

"Create a 4-week content calendar for [client name], a [type of business]. Platforms: LinkedIn, Instagram, and email newsletter. 3 posts per week on LinkedIn, 4 on Instagram, 1 newsletter. Their content pillars are: [pillars]. Their tone of voice is: [tone]. Key dates this month: [dates]. For each post: date, platform, format (text/carousel/reel/story), topic, and a one-line content description. Output as a table."

ChatGPT produces a complete calendar in about 90 seconds. The account manager reviews it, swaps a few topics, and it is ready for the team. Time per client: 30 minutes instead of 3 hours.

First drafts per platform (Claude)

With the calendar approved, individual posts need writing. Claude handles first drafts for every platform, using different prompts tuned to each format.

For LinkedIn posts:

"Write a LinkedIn post for [client name], a [type of business]. Topic: [topic from calendar]. Their audience is [audience]. Tone: [tone]. Structure: strong hook in the first line, 3-4 short paragraphs, end with a question or CTA. Include 3-5 relevant hashtags. Keep it under 200 words."

For Instagram captions:

"Write an Instagram caption for [client name]. Topic: [topic]. Tone: [tone]. Include a hook, value in the middle, CTA at the end, and a block of 20 relevant hashtags separated from the caption. Keep the caption under 150 words."

Each post takes about 2 minutes to generate and 3 minutes to edit. Previously, writing from scratch took 15-20 minutes per post. Across 12 clients producing 7+ posts per week each, that is where the biggest time savings stack up.

Visual content (Midjourney + Canva AI)

For custom imagery, Midjourney generates on-brand visuals from descriptive prompts. For templated content like quote graphics, stats, and carousels, Canva AI handles the layout and design from a text brief.

The agency built a Midjourney prompt library for each client's visual style. Instead of briefing a designer or searching stock libraries, the team generates 3-4 image options in minutes and picks the best one.

Monthly reports (Claude)

Monthly performance reports used to take 2 hours per client: pulling data, writing commentary, formatting. Now, the data gets pasted into Claude with a template prompt:

"Draft a monthly performance report for [client]. Sections: executive summary, key metrics (I will add the numbers), what worked well, areas to improve, plan for next month. Keep it to one page. Tone: proactive and honest."

Claude writes the narrative. The account manager drops in the actual numbers and adjusts. Total time: 20 minutes instead of 2 hours.

The human role

Strategy. Client relationships. Approval. Creative direction.

AI generates the first draft of everything. But a human decides what to say, why it matters, whether it is on brand, and when to push back on a client's brief. The agency's value is not in the typing. It is in knowing what to type.

The results

Before: 4 clients, team at capacity, turning down work. After: 12 clients, same team, working normal hours. Revenue tripled. The agency now positions AI as a core part of their offering, which is itself a selling point for clients who want a forward-thinking partner.

Total time saved: approximately 20 hours per week across the team. That is an entire person's workload, without the salary.
